The RANGE Framework, by Jon Peck, founder of RANGE Hospitality Advisory. The Diagnosis: Recognize, on one page.

Two pages. The worksheet takes the three readings, each on its own. The Diagnosis is the one page that names the cause, signed by ownership and operations before anyone spends money on a fix.

Worksheet: Three readings

What is wrong under the story the business tells about itself? Needs the P&L by unit and period, time in several units at the peak, and time with leadership.

Take each reading on its own, before anyone compares them. Rough figures are fine, as long as each one is written down.

The numbers, unit by unit

This period against the last, one row for each unit. A group average can hide a unit five points over.

Several units, in the shifts that make the week. Stand where tickets stack up; set the schedule beside who worked.

What leadership knows

Ask each person on their own, before anyone looks at the numbers together.

Picture the busiest unit at 7pm on a Saturday. What there would worry you?

What do you know about the operation that the numbers would never tell you?

When did the problem start, and what else was changing around then?

What has been tried so far, by whom, and what came of it?

When one line is off

Check it from cheapest to dearest, and note what each check showed before moving to the next.

The Diagnosis

The one page Recognize hands to Align. Write it plainly enough that ownership and operations can read it together and argue with it.

What everyone says is wrong, in their own words.

A number nobody can explain, or a worry no number confirms.

One sentence: what is wrong.

The unit, the shift, the station or the role.

Each period, in dollars or points.

The two or three facts from the readings that hold the cause up.

The explanations checked and set aside, and why each one fell.

Done when: One cause is named in writing, with where it starts and what it costs, and ownership and operations have read it together before any money is spent.

If the test does not pass.

The Diagnosis is finished when its test at the foot of the sheet passes, not when the page is full.

If ownership and operations read it and still disagree about the cause, go back to the reading where they split and take it again before anyone moves on.

Next: The AgreementAlign works from The Diagnosis. One problem, a definition of done, and who decides what.

Step 1: Recognize explains the step in full. All five templates, or all five on one page to print together. Landed here first? The Scorecard shows which step to start at.

Thirty minutes, wherever you start.

Have last period’s P&L open, and your own account of what is wrong. The first call with Jon Peck, RANGE’s founder, begins with both, the way Recognize does.
